PPM 101 – Do you have a portfolio roadmap to communicate value?

What is a portfolio roadmap?
The portfolio roadmap is a graphical representation of the portfolio, displayed on a timeline. Combined with other metadata, it can be a powerful tool for communicating what's in the portfolio and when the work is expected to be completed.

Why are portfolio roadmaps important?
The portfolio roadmap is an important communication tool for both senior leadership and the rest of the organization. Good portfolio roadmaps can be easily understood with little additional commentary. Organizations that do not create good portfolio roadmaps often fail to communicate strategic performance across the organization. Without a clear portfolio roadmap, senior leaders will be ill-informed about portfolio management and may authorize the wrong projects at the wrong time.

When are portfolio roadmaps used?
A portfolio roadmap can be used at both strategic and tactical levels in the following ways:
1) Annual Planning (Strategic) – During annual planning meetings, senior leaders can zoom out and look at a longer time horizon on the portfolio roadmap to see when certain projects are completed or when products are launched, and use this information to evaluate when new projects are due are initiated.
2) Portfolio Review Meetings (Strategic) – Periodic portfolio review meetings provide senior leaders with an opportunity to evaluate the long-term vision of the portfolio in support of strategic planning discussions. At these moments it can be decided whether ongoing projects should be canceled or whether certain projects in the portfolio should be reprioritized.
3) Stage-Gate Meetings (Strategic) – Stage-Gate (or Phase-Gate) meetings are another place where portfolio roadmaps can add incredible value. All proposed projects should be compared to the portfolio roadmap to ensure that the proposed timing will meet strategic needs and not conflict with other project milestones.
4) Status Review Meetings (Tactical) – At the tactical level, a portfolio roadmap can be used in status review meetings to drill down to a shorter time horizon and assess the milestone status of projects. This can be much more effective than just reviewing status reports.
5) Project Manager Meetings (Tactical) – By looking at short-term milestones, project managers can have real-time tactical discussions to ensure that current milestone performance does not impact other dependent projects.
